A vendor demo is a product of the vendor's sales team. It runs in a clean environment, with prepared data, in an order designed to show the tool's strongest features first and its friction points not at all. The person walking through it has done the demo hundreds of times. Everything works.
That demo evaluates one thing well: whether the vendor's sales team can present software convincingly. It evaluates something different badly: whether this tool, implemented by this vendor's implementation team, configured for your firm's workflows, used by your specific staff, will actually work inside your firm after you sign.
The question a vendor evaluation should answer is not "does this look good in the demo?" It is: "what will this vendor actually help our firm do — and what will we still need to do ourselves — after the contract is signed?" Getting that answer requires a structured evaluation, not just a better demo.
What Firms Tend to Evaluate Badly
- Feature comparison spreadsheets. Features that look identical on a comparison matrix often perform very differently in practice, and impressive demo features may never touch the firm's actual workflow. The relevant question is not "does this platform have intake automation?" It is "does this platform's intake automation work the way our intake process works, and who configures it?"
- Headline pricing comparisons. Comparing subscription fees without understanding what is not included — implementation, migration, support tiers, per-module gating, annual increases — produces a comparison that is accurate on its face and misleading in practice. - Evaluating only through the sales team. The sales team is not who builds the implementation, answers the 8am support call, or handles the data migration. Evaluating through the people whose job is to close the deal means never speaking with the people whose job is to deliver on what the deal promised.
- Treating a reference call as an endorsement. Vendor-curated references are selected because they had good experiences. A call that asks "how do you like it?" produces an endorsement, not an evaluation. Specific questions produce information.
The Evaluation Sequence: What to Do, In Order
The order of a vendor evaluation matters as much as the questions asked. Work in this sequence — each stage gates the next.
- Workflow fit first. Before any demo, map the workflows this tool needs to support. See workflow mapping before software selection. A tool that does not fit your actual processes cannot be fixed with implementation effort.
- Commercial and implementation scope. Get precise answers on what is included in the quoted price and what the implementation actually covers — in writing, not in verbal assurances. Flag every vague answer for follow-up.
- Talk to the implementation team. Request a conversation with the actual implementation personnel before signing — not another sales call, not a generic demo. The person who will run your onboarding should be able to describe your specific implementation in advance.
- Verify migration, export, and integration specifics. Migration assumptions are where implementation surprises hide. Export rights determine whether you can leave. Integration depth determines whether the connection you are counting on will hold.
- Reference calls — with interpretation. Vendor-selected references are useful if you ask the right questions and know how to read the answers. More on this below.

- Contract review before final commitment. Data export terms, support SLAs, renewal conditions, and price escalation clauses are contract issues, not sales-call issues. Do not let urgency compress this step.
The Vendor Scorecard
Use the scorecard below to compare vendors consistently on the dimensions that actually predict post-go-live satisfaction. Score each vendor on the same criteria at the same stage of evaluation. Core categories must be resolved before advancing; Standard categories are important but recoverable if gaps can be addressed.

Two Scenarios That Make the Scorecard Real
The migration surprise. A firm chooses a practice management platform after a strong demo. The migration service is described as "included." Three weeks into onboarding, they discover that their 12,000 existing contact records need to be de-duplicated and field-standardized before the vendor's migration tool can accept them — a cleanup the firm did not budget time or resources for. Implementation goes three months past the expected go-live date. The vendor was not dishonest; the firm never asked what their data preparation responsibility was. Migration realism was unscored.
The integration that wasn't. A firm selects a platform partly for its advertised integration with their existing billing software. After signing, they learn the "integration" is a one-way scheduled export via a third-party connector — breaks on major updates from either product, requires the firm's administrator to monitor and repair it, and is not bidirectional. The native integration they assumed existed does not. Integration depth was unscored.
Reference Calls: Questions and How to Read the Answers
Vendor-curated references are useful if you know how to ask and how to interpret. Questions that produce real information:
- What did onboarding actually cover, and what did you still need to handle internally?
- What was harder about implementation than you expected going in?
- What is support like now that you are past go-live — how do you actually get help when something goes wrong?
- Is your pricing now roughly what you expected when you signed?
- If you were evaluating this tool again today, what would you do differently in the evaluation?
- What do you wish the vendor had told you before you committed?
How to read the answers:
- Vague enthusiasm ("it's been great, we love the team") tells you about the sales relationship, not the product. Re-ask with specificity: "What specifically has been great in your daily use?"
- References early in onboarding cannot answer the questions that matter most. They can speak to the sales experience. They cannot yet speak to post-go-live support quality, pricing accuracy over time, or whether the tool held up under normal operational load.
- Inconsistency across references is information. If one reference says migration was smooth and another says it was a six-month ordeal, implementation quality likely varies by account or implementation team. That is worth probing directly.
- The "what would you do differently" question is the most useful one. Most references will answer honestly if asked directly. "Nothing" from a reference who signed three years ago and has been through platform problems is rare — and worth following up on.
- If the vendor cannot provide a reference who has been live for at least 12 months, ask why. For an established product, that is an unusual answer. For a new product or a product undergoing significant change, it is information about risk.
Red Flags: Pause vs. Do Not Advance
Not every concern is disqualifying. The distinction that matters:
Pause and investigate (yellow):
- Vague answers to specific implementation scope questions — "we'll cover that during onboarding" — are worth pressing before signing, not deferring
- References who are early in onboarding and can only speak to the sales experience
- Post-go-live support model is unclear or depends on a tier not included in the base quote
- "That depends on usage" on pricing without clear volume thresholds
- Migration scope described in general terms without firm-side requirements specified
Do not advance (red):
- Refuses to connect the firm with the implementation team before signing. The implementation team is who delivers the contract. A vendor who resists this conversation is limiting the firm's ability to evaluate what it is buying.
- Contract terms that make data export difficult, expensive, or time-limited. The firm's data is the firm's asset. Terms that restrict export formats, impose fees, or compress post-termination access are worth flagging and negotiating — or walking away from.
- Timeline pressure ("this pricing expires Friday"). Legal software pricing is not a perishable commodity. A firm that signs to capture a discount and skips diligence is trading a few hundred dollars for a multi-year commitment made without full information.
- No clear answer to "who owns our success after go-live." If the vendor has not thought about this, the answer becomes clear when the firm first needs non-standard help.
- Cannot provide a reference customer outside the sales process. For an established vendor, this should not be a hard request.
Contract Review Checklist: Before You Sign
The contract is where the verbal commitments either hold or don't. Most firms review it under time pressure after the vendor evaluation has already produced a preferred choice — which is when scrutiny is hardest. The provisions below are where post-signing surprises most commonly originate. Review each before the contract is executed, not after.

None of these provisions prevent a firm from signing with a vendor it has evaluated carefully. They determine what the firm's rights are when the relationship runs into friction — and every vendor relationship eventually does. A firm that has negotiated or confirmed these provisions before signing is in a materially different position than one that discovers the answers at renewal, at exit, or after a support failure.
What a Pilot Answers — and What It Doesn't
A structured pilot tests the tool in your actual workflow before full commitment. It is not a substitute for vendor evaluation; it answers different questions.
What the evaluation answers that a pilot cannot: vendor relationship quality after go-live, contract terms and data portability, support SLA structure, commercial pricing scope, and whether the implementation team is capable and accessible.
What the pilot answers that the evaluation cannot: whether staff will actually use the tool consistently, real workflow friction under normal operating conditions, how the vendor responds to real (not staged) support requests, and whether the product's configuration matches your process in practice.

What Firms Get Wrong
- Letting the vendor set the evaluation agenda. The demo schedule, the feature comparison, the reference calls, the proposal timeline — if the vendor controls all of these, the firm learns what the vendor wants it to learn. A useful evaluation requires the firm to ask questions the vendor did not plan for and request conversations with people the vendor did not volunteer.
- Confusing a pleasant sales process with reliable implementation. Vendors who invest heavily in sales experience — responsive account executives, polished demos, organized proposals — are not always the vendors who invest equivalently in implementation quality and support. The sales team and the implementation team are different people with different incentives.
- Signing in a hurry. Urgency is real — a broken intake system is losing leads, a spreadsheet-based practice is costing attorney hours. But signing a multi-year contract with a vendor the firm does not fully understand rarely makes the pain go away faster. It usually introduces a different kind of friction.
Between mapping workflows first, scoping the real budget, running a structured pilot, and completing a proper vendor evaluation before signing, the firm will have done substantially more work before committing than most firms do. That work is not bureaucratic overhead. It is the difference between firms that make confident purchases and firms that spend years managing tools nobody really uses.
